Black Friday is won in October

Why operations matter more than your discount.

Why Black Friday Success Starts Weeks Before the Rush – Not the Weekend Of

Black Friday and Cyber Monday have become the single biggest revenue events of the year for e-commerce brands across Switzerland and the DACH region. But by the time the discounts go live, the outcome has already largely been decided. What separates brands that scale smoothly from those that scramble isn’t the size of the discount. It’s operational readiness across data, content, customer support, marketing, and IT infrastructure, built weeks in advance.

At CIIB, we work as a direct extension of our clients’ internal teams during this period, absorbing the operational load across five key areas so that when peak traffic hits, nothing breaks.

Product Data Management: Getting the Catalog Right

Before a single promotion goes live, the underlying product data needs to be flawless. Our Product Data Management (PDM) team focuses on eliminating catalog errors and getting items onto the web shop faster. Because a pricing mismatch or a missing attribute during a high-traffic discount period doesn’t just cost a sale, it costs trust.

This means auditing product variants and promotional prices, verifying synchronization between ERP and the online shop to prevent pricing errors, and cleaning up categories, attributes, and tags in client PIM and ERP systems so products remain easily discoverable through site search and filters. Where technical specifications, dimensions, or visual assets are missing on key products, we handle bulk data enrichment so nothing launches incomplete.

Content, SEO & Translation: Visibility Across Search – and AI

Getting found is no longer just about ranking on Google. Our Content, SEO & Translation team optimizes category and brand pages to capture customers with immediate purchase intent, and handles multilingual translation and localization – German, French, Italian, English – with strict adherence to each brand’s tone and guidelines.

Increasingly, this also means optimizing for AI search engines, not just traditional ones. Generative Engine Optimization (GEO) has moved from experimental to essential: web traffic driven to e-commerce sites from AI services and LLM-based search tools has grown by 693% year-over-year. That’s not a trend to watch from the sidelines. It’s a direct signal that product descriptions and category content need to be structured for AI platforms well before October, not after indexing deadlines have already passed.

CX and Back-Office: Scaling for 5x to 10x the Volume

Customer support volume during Black Friday week doesn’t grow incrementally – it multiplies, often reaching 5 to 10 times normal levels. Our CX and Back-Office team prepares for that surge months ahead, training support agents in each client’s tone of voice, procedures, and systems, whether that’s Zendesk, Freshdesk, or another platform.

We pre-build response templates and macros for the questions that flood in during peak periods – delivery delays, stock status, promo code issues – across chat, email, and phone, so agents can respond fast without sacrificing quality. On the back-office side, we organize teams for rapid order processing, payment verification, and inventory updates to prevent shipment delays. And where it makes sense, we bring in automation to handle repetitive tasks, not to replace good service, but to free up the team for the interactions that genuinely need a human. Common candidates for automation include order-status lookups, return instructions, and restock notifications – the questions that repeat most often and benefit least from a fully manual response.

Digital Marketing: Campaigns Ready Before the Countdown Starts

Ad performance during Black Friday week depends on preparation that happens well in advance. Our digital marketing support covers preparing and verifying ad visuals and copy across Meta and Google, scheduling campaigns, and running pre-checks to avoid ad bans right when traffic (and spend) is at its highest. We also test conversion tracking and analytics setups in advance, so clients have accurate ROI data throughout the promotional period instead of discovering tracking gaps after the fact.

Remote IT Support: Keeping Every System Connected

None of the above matters if the systems behind it aren’t stable. Our Remote IT Support function ensures Level I and II support readiness, so internal requests and technical issues across client teams get fast responses when it matters most. We also monitor the integrations between PIM, ERP, the web shop, and marketing tools, catching synchronization breaks before they cause problems at peak traffic – not after.

The Value of an External Operational Team

Scaling for Black Friday doesn’t have to mean overloading your internal team past its limits. CIIB acts as a direct extension of our clients’ teams – taking on the operational burden of data management, content, multilingual customer support, and digital marketing, so brands can enter peak season fully prepared, not fully stretched.

The window to secure that capacity is now. Waiting until the final countdown begins means competing for support, resources, and attention at the exact moment everyone else needs it too.
